
This week, during a mentoring discussion, I guided a client to uncover multiple growth opportunities by embracing the principles of 5S: Sort, Set in Order, Shine, Standardise, and Sustain. At first glance, you might wonder—how does 5S truly support growth? Let me walk you through the cause-and-effect relationship.
Growth inherently means bringing more people into your organization. However, a common challenge arises when new hires, after finally getting up to speed and delivering results, often leave. This creates a cycle of frustration and inefficiency, as every onboarding and training process starts to feel like an uphill battle, draining valuable time and resources. Over time, this intrinsic resistance to hiring and expanding stifles growth, as businesses are left with insufficient bandwidth to focus on the critical, high-impact activities that drive success—activities that go beyond maintaining daily operations.
Here’s where 5S becomes transformative. By instilling a culture of organization, clarity, and efficiency, 5S simplifies processes, reduces wasted effort, and creates a solid foundation for scaling teams with ease. It frees up bandwidth for strategic initiatives, making growth not just possible but sustainable, with continued exceptional delivery of the desired outcomes from day-to-day operations.
In this article, I share my reflections on how 5S lays the groundwork for operational excellence, unlocking the art of achieving sustainable, profitable growth—one step at a time.
Imagine trying to run a marathon in a cluttered living room or cooking a gourmet meal in a chaotic kitchen. Sounds absurd, doesn’t it? Yet, many workplaces operate like this every single day. The result? Wasted time, frustration, and a performance level that’s barely scratching the surface of its potential. Now, let’s discover how the principles of workplace organisation—or 5S—can transform this chaos into a symphony of productivity and efficiency.
What Is Necessary to Perform a Task Productively and Efficiently?
To achieve peak productivity and efficiency, any task requires some or all the following key elements:
- Items: The physical tools and equipment needed to perform the task, for example machines, hand tools, computers, paper, pencils, tablets, smartphones, or any other tangible assets. For example, a carpenter’s workspace must include saws, hammers, nails, and safety equipment neatly arranged and ready for use. These should be readily available and in optimal working condition to avoid delays or disruptions.
- Documents: Essential documentation, such as norms, guidelines, policies, process descriptions, standard operating procedures (SOPs), and checklists, should be easily accessible. A chef, for instance, needs recipes and dietary guidelines at their fingertips to ensure consistency and compliance. Clear and concise documents ensure that tasks are performed correctly and consistently.
- Task Lists: A well-organized list of tasks with their current status helps in proper sequencing and ensures 100% full kitting before commencing. For example, a project manager overseeing a product launch must maintain a detailed Gantt chart or checklist to track progress and dependencies. This minimizes errors, rework, and delays by ensuring all prerequisites are met.
- Data: Dashboards or scoreboards with up-to-date metrics, such as sales figures, inventory levels, order statuses, receivables, payables, productivity rates, utilisation rates, and budgetary information, are crucial. Reliable data serves as the foundation for informed decision-making and effective execution. For instance, a retail store manager must monitor daily sales and inventory levels to make accurate restocking decisions.
- Information: Relevant information, including to-do lists, calendar, decisions, priorities, references, megatrends, current events, and benchmarking results, provides context and direction. This ensures alignment with overarching goals and enables adaptability to changing circumstances. A marketing team planning a campaign might use customer feedback, competitor analysis, and current trends to fine-tune their strategy.
- Environment: The physical and emotional environment plays a critical role. A well-lit, ventilated, and ergonomically designed workspace enhances focus and reduces fatigue. For example, a designer’s studio with adequate lighting, comfortable seating, and inspiring decor fosters creativity and productivity.
- Communication Tools: Seamless communication is essential for collaboration. Tools like email, instant messaging apps, and video conferencing systems ensure that teams remain aligned and informed. For instance, a software development team relies on tools like Slack or Microsoft Teams to discuss progress and resolve issues quickly.
When these elements are well-organized and seamlessly integrated, tasks are not only completed faster but also with remarkable accuracy and impact. This harmony becomes even more crucial when more than one person is involved. As I mentioned earlier, 5S isn’t a strict necessity for individual masters—our exceptional brains and minds often find clarity and order even amidst apparent clutter. But the moment team expansion enters the picture, the game changes. Exceptional outcomes require the collective effort of individuals working in sync, and without a shared structure, even the best intentions can lead to missteps and inefficiencies. This is where 5S becomes indispensable. It creates a common foundation, a shared language of organization and discipline, enabling every team member to consistently deliver exceptional outcomes, the same way you have been doing. 1: Sorting – The Power of Focus
Think of sorting as decluttering your mental and physical space. When you’re performing a task, the last thing you need is irrelevant distractions. Imagine a surgeon performing a delicate operation with random items strewn around. The only items in the operating room are those necessary for the surgery—and your workplace should be no different.
Purpose: Intense focus on the current task, free from disturbances.
Thinking Question: How will others know that you and your team are laser-focused on the task at hand?
Challenge: Take a critical look at your workspace today. What’s there that doesn’t need to be? Eliminate it—yes, even that pile of “just-in-case” documents.
2: Setting in Order – The Blink Test
Imagine searching for your car keys in a dark, chaotic drawer versus a well-organized key rack. Workplace organisation is about arranging everything—items, documents, data—so that you can access what you need faster than you can blink.
Purpose: Access the elements for a task almost instantaneously, with no chaos.
Thinking Question: How will others know that you and your team can easily access what is needed quickly?
Challenge: Rearrange your workspace as if a stranger needs to complete your tasks. Will they know where to find everything in a second? If not, it’s time to Set in Order.
3: Shining – Creating a Divine Workplace
A clean and organized workspace isn’t just aesthetically pleasing; it’s calming—like stepping into a serene temple. This step is about maintaining cleanliness and showcasing your workplace’s potential. A clutter-free, sparkling environment fuels your focus and lifts your mood.
Purpose: Create a divine workplace that calms the mind and sharpens focus.
Thinking Question: How will others know you and your team are maintaining a divine workplace?
Challenge: Take five minutes at the end of each day to clean and shine your workspace. Make it a ritual, and watch the magic unfold.
4: Standardising – The Playbook of Excellence
What if every task in your workplace came with a clear, easy-to-follow playbook? Standardisation ensures that everyone knows the rules of the game, enabling rapid onboarding and seamless delegation. It’s the foundation for building a high-performing team.
Purpose: Rapid onboarding, delegation, and clear accountability.
Thinking Question: How will others know you and your team have created a framework for effective delegation and control?
Challenge: Document one standard operating procedure today. Make it visual, concise, practical, and foolproof. It’s not just about writing it down; it’s about empowering others to perform flawlessly.
5: Sustaining – The Cycle of Perfection
The final step is where the magic of continuous improvement happens. Sustaining is about making improvements a habit, internalising lessons, and always looking for better ways. Like a gardener tending to plants, you’re cultivating a culture of growth and excellence.
Purpose: Quick internalisation of improvements for continual learning.
Thinking Question: How do you and your team pledge daily to uphold standards and ensure compliance through audits for quick improvement internalization?
Challenge: Reflect on one improvement you’ve made this week. How can you make it a permanent part of your workflow? Share it with your team and encourage them to do the same.
5S is not just a methodology—it’s a mindset and a way of life that builds the foundation for sustainable excellence. By embracing the principles of 5S—Sort, Set in Order, Shine, Standardize, and Sustain—you’re not merely organizing your workspace; you’re empowering your team, unlocking growth opportunities, and creating a culture of clarity, efficiency, and collaboration. Very true. 5S is not a house keeping tool. It is a improvement management tool. By changing the definition of 1S a bit, viz; Seiri Sort -Sort out un-necessary (no just items!) in workplace and discard them – 1S can be etended from just physical things to – files in the computer, ever occupying thoughts in the mind, Non-Value added activity, etc. Imagine sorting out un-necessary acrtivity (NVA) and eliminating it, or deleting repetitive and unwanted files from the computer and de-fragmenting the disk – all leads to higher speed and flow, which is the essense of Lean Mfg.
Similarly, 2S reduces search time – upto 30% of manual time.
Once we leverage on these tools and become more competitive / profitable, we can grow faster
