I am back to my normal domain of excellence, after ‘Righteous Living, Reflective Practice, and the Forgotten Roots of Excellence’ an article on my personal reflection last week. This week I am sharing a profound realisation, which shook my mind.
I’ve walked through hundreds of factories. Some were ISO-certified, Lean-Labelled, ERP-Loaded, Green-Certified, and Dashboard-Heavy – ‘Systems’. Yet deliveries were not always on time, people were stressed, and customers were chased more than served, and there was this common comment ‘We depend on people and not systems.’
And then I’ve seen a few plants where things just worked. No shouting. No heroics. No daily panic. Orders flowed. Problems surfaced early. People acted without being told. Some of these plants didn’t even have ‘Systems’, but something was different.
That’s when it hit me:
A system is not what is written, certified, installed, or announced. A system is what people do repeatedly, automatically, without being told, irrespective of the context.
Everything else is noise.
Why struggling factories depend on people, not systems
In struggling manufacturing companies, customer orders are fulfilled consciously.
People must:
- Remember what to do
- Remind others constantly
- Chase materials
- Push production
- Escalate late
- Work late
- “Manage somehow”
If a few key people go on leave, delivery collapses.
The factory survives on:
- Memory
- Pressure
- Experience
- Fear
- Heroics
Orders move forward because people push them through gaps.
Let’s be honest — this is not a system. This is human energy compensating for missing habits. Conscious working has limits:
- It needs constant attention
- It creates stress
- It burns leaders
- It hides root causes
- It does not scale
That’s why many factories look busy but never improve.
They keep working harder instead of working deeper.
World-class companies do the opposite.
Why world-class factories look effortless
In world-class manufacturing companies, orders are fulfilled subconsciously.
No one wakes up thinking:
- “Should we review plan vs actual today?”
- “Should we escalate this risk?”
- “Should we check quality before passing it on?”
They just do it.
Because the behaviour is already inside them.
Just like:
- Brushing your teeth
- Driving a familiar route
- Locking your door
- Looking both ways before crossing
You don’t need motivation.
You don’t need reminders.
You don’t need policing.
The factory behaves as if it has a collective subconscious.
That subconscious is the system. Let me say this clearly and unapologetically:
A system is not what smart people decide. A system is what average people do automatically.
If good results require:
- Intelligence
- Motivation
- Experience
- Constant supervision
Then the organisation is fragile.
If good results come from:
- Simple daily habits
- Visible routines
- Early signals
- Honest escalation
- Regular reflection
Then the organisation is strong.

Most manufacturing plants are sitting on enormous hidden potential. Not because people are lazy. But because their energy is spent on firefighting.
When routines are internalised:
- Problems surface earlier
- Stress reduces
- Trust increases

- Leaders stop pushing and start thinking
People move from:
“Tell me what to do”
to
“This doesn’t feel right — let’s fix it for good.”
That is maturity.
That is excellence.
That is a real system.
Let me repeat my realisation again.
A system is not what is written, certified, installed, or announced. A system is what people do repeatedly, automatically, without being told, irrespective of the context.
Let me leave you with a question:
“If you don’t check in or remind people for two weeks, will the work still get done correctly, thoroughly, on time, while continually getting better?”
If the answer is no — you don’t have a system yet.
If the answer is yes — protect it, strengthen it, and scale it.

Good one. Simple daily routines like Gemba walks, Tiered meetings with an objective to identify issues and solve them proactively is the key.
In such environment people do not need to be told what to do, their goal is clear Right Quality, at Right Cost and Right Time with no compromise on Safety. People decide actions and seek support of each other to progress on these goals. Leadership never questions them for doing things right.
This enables them to take extra efforts in the line of organisations goals, they are recognized and rewards for doing things differently.
